My AI Dark Factory Dream Is Dead (Here's What Actually Works)
The dark factory sounds like the dream: hand your agents a massive app and they ship it straight to production. I spent a big part of this year building one, and even with AGI it wouldn't work. Because as cheesy as it sounds, LLMs can't read our minds. So I turned it into an AI software factory, and honestly I'm not actually giving up that much autonomy! I plan each release up front, the factory rips through the issues in parallel, and I test it all in staging before it ships. Here's the whole process and the lessons I learned getting here! ~~~~~~~~~~~~~~~~~~~~~~~~~~ - Port, the platform for running your own AI Software Factory (free for up to 15 seats): https://hubs.la/Q04xSGt70 Thanks to Port for backing this video! ~~~~~~~~~~~~~~~~~~~~~~~~~~ - Join Dynamous for the new Agentic Coding Course 2.0 - the core of the course is now COMPLETE: https://dynamous.ai - The AI Software Factory (open source): https://github.com/coleam00/ai-software-factory Dan Shapiro, The Five Levels (where the dark factory comes from): https://www.danshapiro.com/blog/2026/01/the-five-levels-from-spicy-autocomplete-to-the-software-factory/ Dex Horthy, Why Software Factories Fail: https://www.youtube.com/watch?v=Ib5GBkD555M ~~~~~~~~~~~~~~~~~~~~~~~~~~ 0:00 The Dark Factory Dream 1:50 Why the Dark Factory Doesn't Work 3:31 Agents Can't Read Your Mind 4:24 Who Maintains the Codebase 5:04 The Software Factory I Run Now 5:47 Plan the Scope, Not the Whole App 7:34 Port (Sponsor) 9:03 Part 1: Plan and Split the Release 10:51 Holdout Scenarios 11:48 Dependencies and Human in the Loop 13:32 Part 2: The Core Loop 14:26 Validation vs Code Review 15:32 The Manager Agent 16:35 Files the Factory Can Never Edit 17:02 Mixing Models to Save Tokens 17:40 Part 3: Test It in Staging 18:39 Final Thoughts ~~~~~~~~~~~~~~~~~~~~~~~~~~ Join me as I push the limits of what is possible with AI.
